Meta's free WhatsApp AI vs an AI salesperson: what Business AI does, what it costs on the API, and when to graduate

Meta's own AI now answers customers inside the WhatsApp Business app for free, and bills API businesses per token. What it does, what it leaves undone, what it costs, and the point at which a small business needs a salesperson rather than an answerer.

What Meta shipped

In May 2026 Meta launched Business AI on WhatsApp for small businesses in India, inside the WhatsApp Business app, in every major Indian language. A business that is eligible turns it on, uploads its catalogue and a few documents, and the assistant answers customer questions about products, prices, discounts and shipping around the clock, captures leads and books appointments. In June the same assistant went global under the name Meta Business Agent, with a version for businesses on the WhatsApp Business Platform — the API — and a promise of Instagram DMs to follow.

It is a good product, and it is free where most small businesses will meet it. This guide is about what it does, what it costs once a business outgrows the app, and where its job ends.

What it does well

  • Answers at 2 a.m. A customer asking “do you have this in blue” gets an answer from the catalogue, not a “we’ll get back to you”.
  • Speaks the customer’s language. Hindi, Tamil, Bengali, Marathi — the languages a business in India actually gets messages in.
  • Books appointments. A salon, a clinic, a showroom visit.
  • Costs nothing to try. No integration, no developer, no BSP. If a business is on the WhatsApp Business app today, it is a switch.

For a business whose whole sales problem is “I cannot answer fast enough”, that is most of the problem solved, and it would be dishonest to say otherwise.

Meta’s own estimate is 20,000–25,000 tokens a message, and one charge covers the AI and the delivery. For scale: from 1 October 2026 an ordinary reply a business sends in the window costs ₹0.115; the agent’s reply costs thirty to forty times that. A business answering 5,000 customer messages a month through the agent on the API is looking at roughly ₹16,800–₹21,000 a month, before GST — priced for a business that would otherwise pay a person to answer.

Compare like with like

The free version lives in the phone app: one number, one device at a time, no team inbox, no API. The moment a business needs two people answering, a second number, or anything connected to it, it is on the API — and there the assistant is metered. So the honest comparison for a growing business is the API price, not “free”.

What it leaves undone

The assistant’s job ends when the customer has an answer. Selling starts there. None of the following is a criticism of the product — it is what it is not for.

  • Nothing is written down. The customer said they need forty units by Diwali for a store in Pune. The assistant answered. That fact lives in a chat, not on a record anyone can filter, score or report on.
  • No qualification. It does not ask the five questions your business needs answered before a quote is worth writing, and it does not refuse to quote until they are.
  • No price discipline. A model that has read your catalogue can still be talked into a number. There is no rule that says “the price is the catalogue price, full stop”.
  • No pipeline. No lead, no stage, no deal value, no forecast, no follow-up on day three when the customer went quiet.
  • No attribution. Which ad did the customer come from? What did that campaign cost per qualified lead? The assistant does not know and cannot tell you.
  • No handover with context. When a person needs to take over, they get a chat to scroll, not a record with the answers filled in and the reason for the handover stated.
  • One channel. WhatsApp, with Instagram promised. Email and Messenger are separate inboxes with separate answers.

When to graduate

Four signs the free assistant has done its job and the expensive part is still yours:

  1. You copy things the AI learned into a spreadsheet, or ask customers to repeat them to a person.
  2. You cannot say, for last month, how many enquiries became qualified leads and how many closed.
  3. Two people are answering from one phone, or a second number has appeared.
  4. You are spending on ads and cannot connect a rupee of it to a sale.

At that point what a business needs is not a better answerer. It is a salesperson: one that answers the way the assistant does and then keeps going — writes the answers onto the record, scores the lead, prices from the catalogue and only the catalogue, opens the deal, follows up, and hands the conversation to a person with all of it attached.

Questions people ask

Is Meta's Business AI on WhatsApp free?

Inside the WhatsApp Business app, Meta publishes no charge for it: an eligible small business switches it on, uploads a catalogue and documents, and it answers. On the WhatsApp Business Platform — the API — the same assistant is the Meta Business Agent and is billed per token.

How much does the Meta Business Agent cost per message?

Meta's figure is $2 per million tokens from 1 August 2026, and 20,000–25,000 tokens for a typical message — about 4–5 US cents, or roughly ₹3–₹4 a reply at ₹84 to the dollar. One charge covers the AI and the delivery.

Can Meta's AI update my CRM or pipeline?

No. It answers from what you upload and can book appointments; it does not write what it learned onto a customer record, score a lead, open a deal, or hand a conversation to a named person with the context attached. Those are the things a salesperson does after the answer.

Does the Business Agent work on email or Instagram DMs?

Meta has said it is on WhatsApp Business globally and coming to Instagram DMs; email is not a Meta channel and is not part of it. A business that sells across WhatsApp, Instagram, Messenger and email needs one inbox across all four.

When should a small business move off the free AI?

When the answer is no longer the hard part. The moment you find yourself copying what the AI learned into a spreadsheet, chasing the same lead by hand three days later, or unable to tell which ad the customer came from, the free assistant has done its job and the expensive part of selling is still yours.
